What Happens AFTER a Turnaround?
Hey there entrepreneurs,
Welcome to the Better Business Brief, where I share takeaways from:
- running a business I’m building to sell for millions
- my consulting with business owners building to sell for millions
- tips and tricks you can use to do the same
A month ago, my team at Scale for Sale went all-in on a full business turnaround for a local commercial services company.
It was 30 days of deep operational work:
📉 They were bleeding cash, had no CRM usage, and $300K+ in unpaid OVERDUE invoices
📈 We mapped every process, overhauled systems, set KPIs, collected $200K in 10 days, and built tools to streamline quoting, SOPs, and accountability
But here’s what’s more important than what we did during those 30 days:
What’s happened since…
So today, in less than 5 minutes, I’ll give you:
⚙️ The Lasting Systems They’re Still Using
🚀 Their First Big Wins Post-Turnaround
🧠 What This Says About Business Owners Who "Come Back to Life"
|
Whenever we work with a business, our hope is that the change we bring is lasting and impactful. Here’s some of the notes we got when we caught up with the owner recently about a month after finishing our big project…
✅ SOPs Are Holding Strong |
The team is still using the systems we built.
The SOPs have brought real clarity to roles, responsibilities, and priorities.
It’s making day-to-day execution easier - and keeping everyone on the same page.
The team is slowly but surely adopting better practices with putting notes into and using the CRM.
📊 Estimator Tool = Game Changer |
They’re loving the new estimating tool we built. It’s an actual coded software that is a one page calculator that can easily be pulled up online on any divide, including mobile phones/iPads/etc. and has their actual static overhead costs factored in as well as the ability to factor in labor and materials on a job by job basis.
It’s helped the team better understand job costing and quote faster, which is already showing up in decision speed and moving deals forward.
🏗️ Booked Out Weeks in Advance |
We had built a lead generation system with outbound call scripts and 40K+ targeted contacts.
It’s working.
They're booked out multiple weeks in advance on the commercial side - without turning on any paid ads.
🏡 Surprise Win: Residential Revenue Stream |
We helped them quietly spin up a residential division with just 2 people to get started after some internal negotiations and the creation of the right partnership.
In the first month, it brought in $30,000 in new revenue — no paid ads, just process and execution.
Now it's a whole new vertical. They really weren’t looking at this side as much of a cash cow because commercial jobs pay better, but the work is so much more consistent here and the cash collection cycle is immediate vs. having to deal with long sales cycles AND long billing cycles.
💸 Cost Cuts Still Paying Off |
The $5K+/mo we shaved off operating costs is still holding strong.
They’ve completed a Google Workspace migration, ditched the old IT company retainers, and are saving hundreds each month.
📋 Accountability is Driving Consistency |
Daily and weekly reporting systems are keeping the team aligned on performance goals and the actions that drive the growth of the company.
It’s helping the owner stay out of the weeds - and on top of the metrics that matter most.
The biggest shift of all?
The owner’s mindset.
Before, he felt underwater. Now he’s setting big, ambitious goals.
Growth mode is on - and they’ve got the structure to support it.
Here’s the Real Lesson:
When you build a business that can run without you, you might just fall back in love with it.
