We Turned a Business Around in 1 Month

My company, Scale for Sale, just wrapped up a full operational turnaround for a local commercial services business - and we did it in about one month. It was hands-on, intense, and extremely rewarding...

Here’s how it went down:

#1: Mapping the Entire Sales Process

One of the first things we realized was that their sales process was totally underdeveloped. Leads were coming in, but no one knew exactly what needed to happen at each stage to close the deal efficiently.

We created a comprehensive visual flowchart showing the journey from new lead → job in progress → completed and paid, and every individual step in between. We got everyone in a room and walked through the entire thing together and role played a lead going through the system. What happened?

✅ Employees saw clearly how their roles impacted the entire business

✅ We uncovered small but crucial tasks that were falling through the cracks

✅ Everyone got on the same page, streamlining the workflow immediately


Takeaway: Your employees only know what you clearly show them. Map out your processes visually and you'll quickly see efficiency skyrocket.

#2: Clarifying Roles & Grabbing Quick Financial Wins

We found nearly $300,000 in unpaid overdue invoices - simply because nobody clearly OWNED collections. My partner Grant jumped on the phone, and within about a week and a half, brought in $200,000 in cold, hard cash from just following up on these.


Here's what was happening:

❌ The business lacked clear role definitions


Once we made collections a clear priority, cash quickly flowed back into the business, providing instant breathing room. We took this lesson and made sure there was clear role and responsibility definition across all major tasks that produced revenue in the business.


Takeaway: Define clear roles and responsibilities - especially around collecting your money. This alone can massively improve your cash position.

#3: Creating a Consistent Lead Generation System

Most small businesses operate in "feast or famine" mode - they hustle when things slow down, then stop once they’re busy again. We put an end to this rollercoaster by creating a structured lead generation system.


Here’s how we did it:

✅ Sourced a list of 40,000 potential clients or referral partners in their service area with contact info

✅ Set clear, manageable outreach KPIs (e.g., 10 calls/day, 100 touchpoints/week)

✅ Created simple scripts for consistent outreach

✅ Assigned the KPIs to their business development girl


Now the business has a reliable pipeline filling up constantly, eliminating panic and uncertainty.


Takeaway: Consistency beats intensity. Build a lead-generation machine that works daily- even when you're busy- to sustain your growth.

BONUS: Operational Efficiency & Cost-Cutting

We reviewed their financials and found easy, redundant expenses to cut.

By bringing bookkeeping, payroll, IT, and marketing in-house, we saved about $5,000 per month. It only took a little bit of training and prioritizing for each thing, but that’s $60,000 extra per year to reinvest in meaningful growth.
